Client Overview
PeopleFlow is a Lyon-based B2B SaaS company offering HR management software for small and mid-sized businesses — payroll automation, leave management, employee onboarding, and compliance reporting. Founded in 2020, the product was built for the French market first, with strong product-market fit among PMEs of 20–250 employees in Auvergne-Rhône-Alpes and Île-de-France.
By mid-2024, PeopleFlow had roughly 800 paying customers in France and a growing reputation in the HR tech community. The leadership team had raised a Series A and set an ambitious goal: expand into Germany, Spain, and the Benelux within 24 months. Their go-to-market plan leaned heavily on outbound sales and LinkedIn ads — but the CMO recognised that sustainable European growth required organic visibility in each market’s native language.
When we began the engagement, PeopleFlow’s website was a single French-language .com domain with an English toggle that machine-translated key pages. Organic traffic from outside France was negligible: 850 monthly sessions across all non-French markets combined, almost entirely branded searches from people who had already heard of the company at events.
The Challenge
European B2B SaaS SEO is not “translate your French site and wait.” PeopleFlow faced several interconnected problems.
Hreflang and URL architecture were broken. The site served French content at /fr/ paths, German at /de/, and Spanish at /es/, but hreflang tags pointed to incorrect URLs, and several pages returned 302 redirects that Google treated as soft redirects. Search Console showed Google indexing the English fallback for queries on google.de — a fatal issue for a product that competes against deeply localised German incumbents like Personio and HRworks.
Competitors owned the category SERPs. In France, PayFit and Lucca dominated head terms like logiciel paie and logiciel RH. In Germany, Personio and SAP SuccessFactors occupied every page-one slot for HR Software and Lohnabrechnung Software. PeopleFlow had no content addressing the comparison queries that B2B buyers use during evaluation — alternative PayFit, Personio Alternative, mejor software nóminas.
Compliance content was missing. French HR buyers search for DSN (Déclaration Sociale Nominative) guidance. German buyers need DATEV integration documentation. Spanish buyers look for nómina electrónica compliance. PeopleFlow’s product supported these features, but the marketing site never mentioned them in searchable content. Competitors with dedicated compliance pages captured this high-intent traffic.
No market-specific social proof. Testimonials were exclusively from French clients. A German HR director landing on a page with quotes from companies in Toulouse and Nantes had no reason to trust the product for their Betriebsrat requirements. Each market needed localised case studies, logos, and regulatory references.
Domain authority was concentrated in France. PeopleFlow’s backlink profile was 94% French — annuaire listings, French tech media, Lyon startup ecosystem links. Entering Germany required a credible German-language link profile, not just translated pages.
Strategy
We designed an 18-month international SEO programme structured around market prioritisation, technical internationalisation, and localized content that addressed how HR decision-makers search in each country.
Technical Internationalisation & Hreflang Architecture
The first phase was purely technical. We audited every URL across /fr/, /de/, /es/, and /nl/ paths, fixing hreflang implementation to use self-referencing tags with accurate x-default pointing to the French homepage — PeopleFlow’s primary market.
We eliminated the machine-translation layer entirely. Every market received human-translated, localised pages — not word-for-word translation, but copy adapted to local business culture. German pages used formal Sie address and referenced Betriebsrat consultation requirements. Spanish pages addressed the distinct payroll regulations in Madrid versus Barcelona.
URL structure was standardised: /de/preise/ not /de/pricing/, /es/funcionalidades/ not /es/features/. This aligned URLs with local query patterns and sent clear linguistic signals to Google.
We implemented SoftwareApplication schema on all product pages, with offers reflecting EUR pricing visible to each market and applicationCategory set to BusinessApplication. FAQ schema on compliance pages targeted featured snippets for regulatory queries.
Market-Specific Landing Pages & Comparison Content
Keyword research was conducted independently on google.fr, google.de, google.es, and google.nl using localised tools and native-speaking consultants. We identified that each market had different category term preferences:
- France: logiciel RH, logiciel paie PME, gestion des congés
- Germany: HR Software, Lohnabrechnung Software, Personalverwaltung
- Spain: software RRHH, programa nóminas, gestión de personal
- Benelux: Hybrid English/Dutch queries from international teams in Amsterdam and Brussels
For each market, we built a pillar page targeting the primary category term, supported by feature-specific landing pages and comparison content. Comparison pages were among the highest-converting assets: PeopleFlow vs PayFit, PeopleFlow vs Lucca, PeopleFlow vs Personio, and PeopleFlow vs Sage Paie each addressed specific objections surfaced in sales calls.
These pages were not generic feature matrices. They addressed market-specific concerns — PayFit’s pricing model for French TPEs, Personio’s enterprise focus in Germany, Sage Paie’s legacy interface — with honest, detailed analysis that HR professionals trusted.
Compliance Content Hubs & Thought Leadership
B2B SaaS buyers in Europe search for regulatory guidance before they search for software. We built compliance content hubs for each market:
- France: DSN explainer series, URSSAF declaration guides, convention collective lookup content
- Germany: DATEV integration documentation, Lohnsteuer basics for HR managers, GDPR employee data guides
- Spain: nómina electrónica requirements, convenio colectivo explainers, social security registration guides
Each hub linked to relevant product features and included downloadable checklists gated behind demo request forms — converting informational traffic into pipeline.
We supplemented hubs with original research: a survey of 400 European HR managers on payroll automation adoption, published in French, German, and Spanish. The report earned links from RH Info, Personalwirtschaft (Germany), and RRHH Digital (Spain) — building market-specific authority that no amount of directory link building could replicate.
Off-Page Authority & Localised PR
Link building was market-specific. In France, we continued leveraging the Lyon tech ecosystem and secured coverage in Maddyness and FrenchWeb. In Germany, we guest-authored on Personalwirtschaft about HR digitalisation trends. In Spain, a partnership with the Asociación de Directivos de Recursos Humanos generated a co-branded webinar and permanent resource link.
By February 2026, PeopleFlow ranked on page one in four European markets for its core category terms. Organic demo requests grew 263%, and Germany — the market with the lowest starting baseline — became the fastest-growing segment. The CMO’s original concern that SEO was “too slow for European expansion” reversed: organic became the most efficient acquisition channel in every market except Benelux, where LinkedIn still held a slight edge for enterprise accounts.
